In light of current events, I&#8217;ve posted a collation of the notes I have for helping distributed teams working effectively.<\/p>\n<p><span data-contrast=\"auto\">The rule is, if one person on a team is participating from a remote location, the team is a distributed team. Making distinctions such as \u201cdistributed team\u201d vs. \u201cfully distributed team\u201d when\u00a0<\/span><span data-contrast=\"auto\">some or all members of the team are working from remote locations risks\u00a0<\/span><span data-contrast=\"auto\">marginalizing<\/span><span data-contrast=\"auto\">\u00a0team members who are <\/span><span data-contrast=\"auto\">working at locations away from the home or central office.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">To help\u00a0<\/span><span data-contrast=\"auto\">ensure<\/span><span data-contrast=\"auto\"> that the concept of \u201cteam\u201d remains intact during distributed team conditions, this post is intended to serve as a guide for scrum masters <\/span><span data-contrast=\"auto\">for how best to facilitate and monitor team interactions\u00a0<\/span><span data-contrast=\"auto\">and performance with<\/span><span data-contrast=\"auto\">\u00a0distributed teams.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Scrum masters have the added burden of developing the skills within their teams for effective distributed team collaboration and communication.\u00a0<\/span><span data-contrast=\"auto\">D<\/span><span data-contrast=\"auto\">istributed teams can function better than\u00a0<\/span><span data-contrast=\"auto\">collocated<\/span><span data-contrast=\"auto\">\u00a0teams\u00a0<\/span><span data-contrast=\"auto\">when the team&#8217;s<\/span><span data-contrast=\"auto\">\u00a0skills for<\/span><span data-contrast=\"auto\">\u00a0organization and communication\u00a0<\/span><span data-contrast=\"auto\">have been improved by necessity\u00a0<\/span><span data-contrast=\"auto\">such that <\/span><span data-contrast=\"auto\">they are\u00a0<\/span><span data-contrast=\"auto\">better positioned to<\/span><span data-contrast=\"auto\">\u00a0function effectively as a team<\/span><span data-contrast=\"auto\">.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p aria-level=\"2\"><strong>Etiquette<\/strong><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559738&quot;:40,&quot;335559739&quot;:0,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><span data-contrast=\"auto\">Even with ideal conditions (i.e. plenty of bandwidth for audio and video, intra-team familiarity<\/span><span data-contrast=\"auto\">, clear agenda, etc.) working with distributed teams will always have a degree of\u00a0<\/span><span data-contrast=\"auto\">asynchronous communication. Fields of vision are limited to what\u2019s in frame for the video camera, network latency issues, and a general lack of access to in-person non<\/span><span data-contrast=\"auto\">-verbal cues will cause people to\u00a0<\/span><span data-contrast=\"auto\">speak over and interrupt\u00a0<\/span><span data-contrast=\"auto\">each other and miss-read intent more than they would during in-person meetings.<\/span><span data-contrast=\"auto\">\u00a0To mitigate these constraints, it is\u00a0<\/span><span data-contrast=\"auto\">important<\/span><span data-contrast=\"auto\">\u00a0to have a well understood and practiced set of etiquette rules for distributed team meetings.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p aria-level=\"3\"><strong>Pre-meeting Tasks\u00a0<\/strong><\/p>\n<ul>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">The principle challenge is to keep everyone on the team focused. Shorter, more frequent meetings are better than long meetings that invite participants to \u201cmulti-task\u201d out of boredom.<\/span><span data-contrast=\"auto\">\u00a0Invite essential people to the meeting.<\/span><span data-contrast=\"auto\">\u00a0Use of a\u00a0<\/span><a href=\"https:\/\/en.wikipedia.org\/wiki\/Responsibility_assignment_matrix\"><span data-contrast=\"none\">responsibility assignment matrix<\/span><\/a><span data-contrast=\"auto\">\u00a0is a very useful tool for determining who to invite.\u00a0<\/span><span data-contrast=\"auto\">People associated with the\u00a0<\/span><span data-contrast=\"auto\">\u201c<\/span><span data-contrast=\"auto\">c<\/span><span data-contrast=\"auto\">onsulted\u201d or\u00a0<\/span><span data-contrast=\"auto\">\u201cinformed\u201d\u00a0<\/span><span data-contrast=\"auto\">roles generally don\u2019t need to be invited to\u00a0<\/span><span data-contrast=\"auto\">formal Scrum meetings.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Communicate an agenda \u2013 however\u00a0<\/span><span data-contrast=\"auto\">sparse\u00a0<\/span><span data-contrast=\"auto\">\u2013 prior to the meeting. Let the team know what the purpose and objectives of the meeting are so everyone knows when they are done. Agendas a<\/span><span data-contrast=\"auto\">re scope management tools and help keep the meeting focused.<\/span><span data-contrast=\"auto\">\u00a0Set the expectation the everyone on the team will be aware of the agenda prior to the start of the meeting.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Ensure that all the necessary equipment is in working order and that all team members have verified connectivity.<\/span><span data-contrast=\"auto\">\u00a0Test screen sharing capabilities and application accessibility prior to the meeting.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">It is preferred that the scrum master host the on-line meeting<\/span><span data-contrast=\"auto\">\u00a0so that<\/span><span data-contrast=\"auto\">\u00a0on the rare occasion they may need to take control of the meeting by muting or bumping someone from the meeting<\/span><span data-contrast=\"auto\">\u00a0they may do so<\/span><span data-contrast=\"auto\">.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Set the expectation that team members will participate f<\/span><span data-contrast=\"auto\">rom\u00a0<\/span><span data-contrast=\"auto\">a location that is free from background noise and other distractions. If we wouldn\u2019t accept a\u00a0<\/span><span data-contrast=\"auto\">behavior<\/span><span data-contrast=\"auto\">\u00a0in a face-to-face meeting, it should<\/span><span data-contrast=\"auto\">n\u2019t<\/span><span data-contrast=\"auto\">\u00a0be accepted in an on-line meeting either.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Turn off notifications from applications such as email and instant messaging.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"5\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Meeting participants need to be aware of what\u2019s in the visual and auditory background and work to <a href=\"https:\/\/www.youtube.com\/watch?v=Mh4f9AYRCZY\" target=\"_blank\" rel=\"noopener noreferrer\">anticipate and mitigate potential interruptions<\/a>.<\/span><\/li>\n<\/ul>\n<p aria-level=\"3\"><strong>In-Progress Meeting\u00a0Activities\u00a0<\/strong><\/p>\n<ul>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"1\" data-aria-level=\"1\"><span data-contrast=\"auto\">Continue to stress that team members be on time for the meeting. Set the expectation that they will join on-line several minutes early to\u00a0<\/span><span data-contrast=\"auto\">accommodate<\/span><span data-contrast=\"auto\">\u00a0any last-minute technical issues.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"2\" data-aria-level=\"1\"><span data-contrast=\"auto\">Meetings serve both a practical and social purpose for distributed teams.\u00a0<\/span><span data-contrast=\"auto\">Allow time for casual conversation (and still expect everyone to be one time) as it is critical to building and maintaining rapport among\u00a0<\/span><span data-contrast=\"auto\">distributed team members. Small talk, catching up, sharing interesting\u00a0<\/span><span data-contrast=\"auto\">news bits, interesting (short) stories \u2013 any of <\/span><span data-contrast=\"auto\">these helps<\/span><span data-contrast=\"auto\">\u00a0make the on-line meeting a more enjoyable experience and help set a positive tone for the duration.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"3\" data-aria-level=\"1\"><span data-contrast=\"auto\">If a team member joins a meeting late, they should not announce to the team they have arrived. Doing will potentially disrupt a conversation already in progress.\u00a0<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"4\" data-aria-level=\"1\"><span data-contrast=\"auto\">When a team member needs to contribute to a conversation while others are talking, the best approach is to state, \u201cI have a comment.\u201d or \u201cI have a question.\u201d and then pause. This serves as a signal to the team that you wish to speak. Either the conversation will naturally break, or the scrum master can listen for a break and offer the team member the opportunity to speak. The natural in-person behavior is to simply start talking. With distributed teams this frequently leads to several people talking at once and a degradation in communication. <\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"5\" data-aria-level=\"1\"><span data-contrast=\"auto\">Ask for the opinion of someone on the team who has not yet participated in the meeting or has been silent for a period of time. Assign that person the task of choosing the next person to speak and so on\u00a0<\/span><span data-contrast=\"auto\">until everyone has had their turn at contributing. This will help keep each team member\u2019s attention as they will not sure when they will be called on. Similarly<\/span><span data-contrast=\"auto\">\u00a0(but less desirable) randomly call on team members\u00a0<\/span><span data-contrast=\"auto\">and vary the pattern day-to-day.<\/span><span data-ccp-props=\"{&quot;134233279&quot;:true,&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/li>\n<li data-leveltext=\"\uf0b7\" data-font=\"Symbol\" data-listid=\"3\" aria-setsize=\"-1\" data-aria-posinset=\"5\" data-aria-level=\"1\"><span data-contrast=\"auto\">When conducting a meeting where only one or two people are attending remotely, ensure that both the conference room and the remote individuals are using video.
